Such projects are expedient to be conducted in 5 stages.
1. Preparation Stage solves the tasks of company problem zones preliminary diagnostics.
Analysis of the internal documentation, related to the peculiarities of the organizational structure, labor policies, corporate culture and HR technologies, etc.
Internally involved observation of organizational activity on the whole and its particular Departments
Conducting diagnostic conversations with the Customer's organization key personnel
Carrying out questionnairesurvey, interviewing personnel, etc.
The result of this stage is creating consultation task project, setting tasks and estimating required resources, technical measures, their execution schedule, as well as supposed benefits of the consultation task realization.
Consultation task is submitted to the Client for agreeing on the details and confirmation. As a result of reaching an agreement a contract on providing consultation services is concluded.
2. Diagnostic stage uncovers essential components of the organization's problem zone.
The result of this stage is defining the problem origin. It is based on very thorough collection and analyses of facts. Clear analyses of mechanisms that need to be changed is conducted (which can be technological, organizational, informational, psychological or complex).
Average period of the diagnostic stage depends on the size of organization.
According to this stage results, the report, containing the description of problem and situation, in which the problem should be solved, along with concrete actions which will bring to organizational changes, is provided.
3. Stage of actions planning is aimed at creating the ways of organization problems optimal solutions.
This stage result is analysis and evaluation of alternative solutions possibilities, ways of their achievement. Choices of forms and Consultant's involvement level at implementation stage (for example, monitoring, conducting educational seminars for employees, who will directly execute the implementation, individual work with key people, etc.) are developed.
The Client obtains variants of models, methods and ways of changes implementation.
4. Stage of changes implementation, which leads to real improvements in the organization.
At this stage the main target of consultation project is achieved - putting into practice suggested improvements with visible positive results. It can be achieved exceptionally under the conditions of close partners cooperation with the Client during all previous stages.
Duration of the stage directly depends on the chosen by Customer way of changes implementation.
5. Stage of consultation completion.
The Client and consultation project provider solve the following tasks:
Estimating quality and quantity of resources, used by both parties for the task execution (from Consultant's side, for instance, it can be providing necessary number of competent professionals involved; form the Client's side - providing the necessary human resources).
Discovering new abilities, acquired by the Client organization. For example, ability to carry out adequate diagnostics and to choose the right algorithm of solving problems.
Discovering acquired management systems and forms of behavior. For example, skills of internal staff training organization, skills of new approaches and methods of hiring personnel imlementation, skills of clear tasks and responsibilities division, skills of implementing new systems of employees activity control or extending the ways of personnel motivation.
Staffing for consulting contract fulfillment.
Such projects are run by Alla Konyayeva. After conducting negotiations by the results of the preparation stage and defining the project core task, the budget and staffing is formed and provided for Customer's confirmation.
